We recently deployed an Entrepreneurial Operating System (EOS) at our corporate offices. For those who’ve read the book Traction, EOS is the system on which the book is based.

A lot of great businesses use EOS to keep track of the team’s progress and increase productivity. It is a framework for accountability and efficiency. Ultimately, it is a great leadership structure for your business.

EOS helps to build a better leadership team, strengthen individual responsibility, and achieve greater accountability, clarity, traction, and results. By consistently monitoring the team’s progress and goals, leaders can make better decisions and grow their businesses.

When implemented fully, an EOS provides a reliable framework for running productive meetings, setting agendas, tracking to-do lists, and tracking responsibilities.

It is a great system of running a business where everybody is held accountable respectfully and gracefully, which we believe will be of great value to us.

Entrepreneurial Operating Systems For Leadership Productivity

 EOS is an actual coaching system to help a business operate more efficiently with leadership, accountability and structure.  There’s are approximately 16,000 businesses worldwide using EOS. 

At Alloy, we use EOS, the Entrepreneurial Operating System®, to help our franchise entrepreneurs get what they want from their business. Implementing EOS will help you and your leadership team get better using simple concepts and practical tools. We use as a teaching tool for franchisees. There are few other franchises that use EOS.

Implementing EOS

1. Identify Rocks For Company and Leadership Team

Once a year, the team should meet to identify the company’s annual strategy and a list of “rocks” which are three or four most important things for the company should be focusing on. Then each person on the team identifies their personal rocks or the things that they are responsible for achieving.  Usually you have a scorecard and clear KPIs around those rocks. Team members should be very clear of what their role is. It provides a framework for discussion to keep people on track and accountable in a respectful way. 

2. Quarterly and Weekly Meeting Cadence

Each quarter, you do it off site one day and then you have a weekly meeting set aside for 90 minutes for the leadership team. Then the leadership team takes that information and shares in a weekly meeting with their teams and they use the same structure. Everybody has their rocks as a giant accountability tool. 

3. Structured and Timed Meetings

  • Initial 5 minutes
  • Scorecard Review
  • 40 Minute Discussion
  • Recap

The first 5 minutes of the meeting you go over the list and scorecard to just state whether the item is complete or not complete. If it’s done, then it’s off the list. If it isn’t done, it stays on the list. If you aren’t on track or it’s not done, then they add those back on to the list. We don’t talk about the specifics in the first 5 minutes.

We advance to the main part of the meeting for about 40 minutes to address and discuss the issues. Typically, you end up with three to six issues, and rank them. You start your discussion with the biggest priority issues to identify it, discuss it and solve it. You’re not going to solve them all because you set a time limit to keep the meeting on task and on time.

Then, at the end, you have a five-minute recap with the things that we identified and everybody has their marching orders for that week.
